But are they actually a factory?
Half the "factories" on Alibaba are trading companies operating out of a shared office. You send a PO for 5,000 units, they subcontract it to a factory they've never visited, and you end up with product that doesn't match your spec. I've seen this play out more times than I can count.
A factory audit answers one question: can this supplier actually make your product to your quality standard?
What a factory audit covers
A real factory audit isn't a walk-through. It's a systematic check of four areas:
1. Production capability
- Do they have the right equipment? Not "we can buy it" — is it on the floor, running?
- Production line capacity. Can they actually deliver 10,000 units by your deadline?
- How many shifts do they run? One shift at 500 units/day means 20 days for 10,000 units. Does that fit your timeline?
2. Quality management system
- Do they have documented QC procedures? Or is it all "our workers check as they go"?
- In-process inspection points — where and how often
- Final inspection before packing — who does it and what do they check
- Are they ISO 9001 certified? Be careful here — many Chinese factories buy fake certificates
3. Workforce and working conditions
- Number of workers on the floor vs. claimed. A factory claiming 200 workers with 30 people on the line is a red flag
- Working conditions. This matters for your brand reputation and for Amazon's supply chain standards
4. Previous order and export experience
- Ask to see past order records, BOLs, and inspection reports from other buyers
- Have they shipped to FBA before? A factory that's new to FBA packaging requirements is a risk
The difference between a factory audit and a pre-shipment inspection
Importers often confuse these two. Here's the difference:
- Factory audit — happens before you place the order. Answers "can they make it?"
- Pre-shipment inspection — happens after production. Answers "did they make it right?"
You need both. A factory audit without PSI means you never verify the actual shipment. A PSI without a factory audit means you might waste money inspecting goods from a factory that can't produce to spec in the first place.
The most successful FBA importers do both: audit first, inspect every order.
Red flags our inspectors see most often
- The address trick: The Alibaba listing shows a factory address. You arrive and it's a 3-story building with one production floor and five trading companies on floors 2 and 3
- Rented equipment: Factory has machines but they're all rented. Means they don't own the production capability long-term
- Disappearing QC team: Factory claims a QC department, but when our auditor shows up, the "QC manager" is also the sales manager
- The showroom factory: Beautiful showroom, clean sample room, but the production floor is empty
An in-person audit catches all of these. Photos and video calls won't.
How Amazon's supply chain standards affect factory audits
Amazon updated its supply chain standards in early 2026. Here's what's new:
- Sellers must document their due diligence process for new suppliers
- Amazon can request factory audit reports during account reviews
- Products from unaudited factories face higher random inspection rates at inbound
